Default Cam chain tensioner failure stripped teeth. 98 2.8 30v

Longtime Audi owner from other forums that seem dead. I bought this car about 10 years ago running rough so I pulled it into the garage and pulled the valve covers and confirmed the tensioner had failed. I found a couple pieces of metal in there so I just parked it and forgot about it.
Fast forward to today I have some more time on my hands so I decided to try to get this thing rolling again because it is such a clean unmolested car.
I have a spare head laying around and a timing belt kit and most of the tools.
What would you all due about it? I have noticed some teeth stripped off of the passenger side exhaust cam so so much for not removing the timing belt, unless someone can tell me different.
How did this tensioner fail? Or did it? The guides are gone so maybe that's all that failed. Thanks

Default It wasn't when I parked it.

I started it briefly when I got it. I am about to check and see ifbit is now when i go for tdc.
